How Much Does AI Automation Cost for a Small Business?
An honest breakdown of what drives the cost of AI automation for a small business — build, running costs and maintenance — and how to work out whether it pays back.

Everybody wants a number and nobody wants to give one, which is unhelpful. So rather than a headline figure, here's the structure of the cost, so you can work out your own range and interrogate anyone who quotes you.
The three costs, and which one people forget
Build
The one-off project: mapping the process, connecting systems, building and testing. Driven mostly by how many systems are involved and how messy the current process is — not by how clever the AI is.
Running
Ongoing per-use costs: AI model usage, any automation platform subscription, hosting. Usually modest for small-business volumes, and it scales with how much work the system does.
Maintenance
The forgotten one. APIs change, processes drift, edge cases appear. Budget for it deliberately rather than discovering it.
What pushes the build cost up
- More systems to connect, especially older ones with awkward APIs
- A process that varies between staff and has to be agreed first
- Data that needs cleaning before anything can read it
- Strict compliance or data-handling requirements
- High volume, where reliability engineering matters more
- Customer-facing output, which needs more review scaffolding
Working out the payback
Take the task's frequency per week, multiply by the minutes it takes, and convert to a realistic hourly cost for whoever does it. That gives an annual figure to compare against the build plus a year of running costs.
Then add the effects that aren't hours: faster enquiry responses converting more work, invoices going out sooner, errors avoided. Those are often larger than the time saving, but they're harder to defend, so treat them as upside rather than justification.
If the payback isn't clear within roughly a year on the hours alone, the project is probably too ambitious for a first step. Make it smaller.
